The internal candidate everyone assumes will get it usually shouldn't. And usually does.

Internal succession is the right answer more often than search firms like to admit. The person knows the business, the relationships already exist, and the transition risk is genuinely lower.

But it becomes the wrong answer when it's a default rather than a decision. When nobody ran a market comparison because it felt disloyal. When the internal candidate was never assessed against the actual requirements of the role, only against the memory of how well they did the last one.

The test is simple. Would this person be on your shortlist if they applied from outside?

If the answer is obviously yes, promote them with confidence. If the answer takes a while, that hesitation is the finding.

There's a shift happening in boardrooms that most AI investment conversations miss: capital has stopped being the constraint.

Our Partner, Nithin A. wrote for Express Computer on why the real fault line in India's AI ambition is no longer money, it's the operating layer.
With over $200 billion in AI investment flowing in and national compute capacity scaling to 38,000 GPUs, boardrooms have moved past the "build vs. buy" debate. The questions now are sharper: Who owns a model once it goes live? Who watches it degrade? Who answers when a credit decision or a customer conversation goes wrong?

That discipline, running large language models in production rather than demonstrating them in a pilot, is LLMOps. And increasingly, hiring for it is becoming a C-suite benchmark, not just a technical checkbox.

There's a stage in executive hiring that almost nobody plans for: the gap between a signed offer and the first day.

Our Partner, Nithin A. spoke to Business Today about why that gap has become the most fragile part of a senior search. His point cuts against the usual assumption that these fall apart over money.

Increasingly, they don't. The current employer ring-fences the leader with staggered payouts, deferred compensation and milestone-linked incentives that make leaving expensive, and that pressure peaks when the company is mid-transformation and can't afford to lose them. But even then, the deciding factor is rarely the counteroffer itself. It's whether the new mandate still matches the one the candidate said yes to.

The takeaway for anyone hiring at this level: the offer isn't the finish line. The period between acceptance and joining is part of the search, and it needs to be worked, not just waited out.

Fast-growing companies almost always hire their first senior HR leader too late.

The pattern is consistent. Capital comes in, headcount grows quickly, and HR is still being run as an operational function by someone who was hired to do something else entirely. The first serious conversation about a CHRO usually happens only after an attrition problem, or once the founder can no longer be in every hiring decision.

By then the culture has already set. The first hundred people were hired without a framework, compensation grew organically and inconsistently, and the incoming leader spends their first year undoing rather than building.

The organisations that get this right hire the function slightly ahead of the headcount rather than well behind it. It costs more earlier and considerably less overall.

Six signals a leadership team is about to lose a CXO.

None of them show up in an engagement survey. All of them are visible if you know what you're looking at.

They stop arguing in review meetings. Disagreement is a form of investment. When someone who used to push back becomes quiet and agreeable, they've often stopped believing the outcome depends on them.

Their direct reports start routing around them. Requests that used to go through them begin arriving elsewhere, and nobody quite decides for this to happen.

The scope narrows and nobody says why. A project moves, a reporting line shifts, and it gets framed as reorganisation rather than as a signal.

They stop hiring. People building a two-year plan hire for it. People who aren't sure they'll be there don't.

Their handover documentation becomes unusually good. Quietly, and for no stated reason.

They become visible externally. Panels, podcasts, a refreshed profile. Sometimes that's genuine. Often it's a market check.

Any one of these means nothing. Three together is not a coincidence.

Nine people on the interview panel is not thoroughness. It's the absence of a decision. Every additional panel member does three things. It adds scheduling delay. It adds one more set of criteria nobody agreed to in advance. And it gives one more person the ability to block a hire without ever having to back one.

Senior candidates read this immediately. A long, unstructured process tells them the organisation struggles to make decisions, which is very often the exact thing they are trying to leave behind.

Three or four people, clear roles, one named decision owner. That isn't cutting corners. It's the signal that you're somewhere things actually get decided.

By the time a candidate declines, the search was already broken. It just took eleven weeks for anyone to notice.

Four things go wrong before the first profile is ever sourced.

The brief is written by committee. Six stakeholders, six different roles in mind, one document that pretends they agree.

Nobody defines what success looks like. Without an agreed success profile, there is no benchmark to shortlist against, so every candidate gets assessed on instinct, and the loudest voice in the room wins.

The compensation band is fixed before anyone checks the market. You priced this year's role against last year's reality.

Nine people interview and nobody owns the decision. Every additional panel member adds scheduling delay and one more person who can say no without ever having to say yes.

None of this is expensive to fix. It takes a couple of hours of honest alignment before the search opens, instead of months spent recovering after it stalls.
