Most HR leaders can tell you their deductible. Almost none can tell you how their health plan is funded.

A benefits broker with 33 years in the industry gave us a way to think about this on the most recent episode of podcast. He compared a self-funded health plan to an old mechanical clock. You can look at the face and see it is almost five o'clock, but that tells you nothing about how it got there. Self-funding means opening up the clock and looking at every gear, the network, the pharmacy benefit manager, the claims administrator, and being able to swap out whichever piece is not working for you.

A fully insured plan does not give you that option. You pay the premium and the carrier keeps the details.

If you cannot explain which structure your company is on and why, that is worth a conversation with whoever manages your benefits. It might be the most expensive blind spot on your balance sheet.

We go deeper on this, along with a real example of a data driven catch that saved one company two million dollars, in this week's episode with Scott Fielding.

You cannot survey your way into an engaged workforce.

I had Sarah Elena with Lumo Leadership on Podcast this week, and Sarah said something I love. People who are not authentic or fully themselves at work cannot be engaged, because they are too busy hiding who they are.

Think about how many engagement programs skip right past that. Recognition platforms. Pulse surveys. Wellness perks. All bolted onto a culture where people still do not feel safe telling the truth about how they are actually doing.

Engagement is not the starting point. It is the result. It shows up after people feel safe enough to be honest, connected enough to their own values to bring real effort, and trusted enough to believe their work matters.

If your engagement scores are not moving, the fix probably is not another program. It is whether your people believe they can be honest with you in the first place.

Why do so many of your policies just die on the vine?

I ran an experiment years ago while researching my book, The Hiring Tree: Laws of Applicant Attraction. We built an interview process for a client and simply handed managers a checklist to follow. 17% of them actually completed it start to finish.

Then we tried something different. Same process, same client, but this time we sat down with those managers first and let them help build it. They shaped the timeline. They shaped the steps. Completion jumped to 83%.

Nothing about the process itself changed. What changed was who felt ownership of it.

I was talking about this on Podcast with Sarah and Elena of Lumo Leadership, and Elena said it better than I ever have. If a manager has no say in something, they will not own it. If they do not own it, you cannot expect them to follow through.

If your rollout is stalling, check who actually helped design it before you blame the people you handed it to.
